This is so helpful! I'm currently working with one CEO to do just this as an I/O Psych student. If only master's classes were this entertaining and easy to follow. I am a systems person naturally. So, hearing how you go about yours informs my own and certainly improves upon it.

I also want to say that it is difficult for staff to change to new systems and that it can affect morale and stress levels of the staff when the systems are needing to change and grow and adapt. I would like to see a video on how to help staff transition with minimal stress. Right now we are onboarding new staff members, adding new services, switching EHR software...which is a lot for us to deal with all at once but sometimes I found it takes hiring new people to motivate us to refine our systems and to pay attention to how we do the system. I wanted to suggest one way to see if your system makes sense is to do mock training for staff members or team members that are new or volunteers so that they aren't bias towards old systems.
