Here's the thing about the Blackbeard portion. if he were to break into impel down, he doesn't have the chaos Luffy started there, which means there's a lot more guards to worry about and they don't need to release Shiryu because there isn't any chaos. Which means that when Blackbeard inevitably runs into Magellan, and gets poisoned, there's nobody there to cure him with the antidote. I think Blackbeard actually dies in this timeline

I think you lose Nami because you already have a navigator. Keep Zoro and Sanji. Big problem with Sabo is he doesn’t gain the revolutionary training which takes away a lot of his fighting prowess and style. Maybe you get Usopp because we haven’t seen any other viable snipers. I still think you get Franky somehow based on Ace’s connection to Roger and Tom’s connection.

I think the crew getting separated would still be a good idea. Would give you an excuse for Sabo to be trained by revolutionaries, still have Marineford in some way, and Luffy could still meet Boa. Maybe Sabo meets Robin that way through revolutionaries.

The main thing he missed about Sabo is that he isn't trained by Dragon which means he is weaker than he was in the main story.

While i would never trade him for franky, paulie always felt like he'd fit greatly with the crew. There are alot of fun potential dynamics there. He does lack the backstory of course.

You forget one factor, and thats Sanji himself. Vinsmoke Judge and Big Mom planned on forming an alliance through marriage in the original timeline, and since Sanji would gain notoriety early on before the original events, Big Mom would probably send her crew after Sanji causing a major conflict between Big Mom and the Sake Cup pirates (although that would depend how early Judge and Big Mom planned the marriage)

Zoro didn't set out for the sea until he wad like 17/18 years old in which he hunted pirates for 1/2 years until he met Luffy at the age of 19. So Zoro would've still been training at shimotsuki village at this time.

They would have started their journey on Sabo’s 17th birthday. So Luffy would have left Dawn 3 years before. They don’t meet Zoro, he dies 3 years later. They probably don’t meet Nami, she is still an Arlong prisoner. Maybe they would have recruited Usopp due to his relationship with Yasop and get the Going Merry (but I’m not sure about Usopp also because he would be 14). Sanji would definitely become a crew member, he was already in Baratie (which is a stop to enter in the Grand Line) and all the three brothers would appreciate his cooking skills, at the end the 3 brothers love food. The Alabasta saga that we know doesn’t exist, Chopper is probably still in drum. They would probably reach alabasta but without all the fights against Baroque Works’ agents and the trio would defeat crocodile. I can see Robin joining the crew. They still go to Skypiea and defeat Enel. Water seven Arc is very similar to the actual one. Robin is in the crew so all that happened in the original timeline will also happen here, with also the encounter with Franky. They go to Enies Lobby, there will probably be Ace vs Lucci. Back to Water 7, Franky joins the crew, the thousand sunny is the new ship of ASL crew. They still go to Thriller Bark, and Brook become a crew member. On Sabaody, at least Sabo and Ace become Supernovas. Probably there will not be any Kizaru issue, so they will go in the new world. They meet Whitebeard and become an allied crew, I can’t see the three of them becoming his subordinates. After some years, Blackbeard kills thatch, but Ace isn’t a Whitebeard commander so they doesn’t go after him. Ace is as strong as the normal one, Sabo maybe is a bit weaker because he didn’t trained with Dragon but Luffy is way stronger than his 17 years old normal counterpart. Blackbeard probably captures Kidd to get the Warlord spot. No marineford war. After other two years, they realize that they cannot be on the same crew anymore because there cannot be three Pirate kings and they decide to fight to see who will take the ship and become the captain of the crew. Luffy is the mc, so he wins. After that, I don’t know and I’m tired
