I was the same way for awhile, just use an HB pencil or so, then use a 6B pencil to out line it, then… I discovered how an 5h, 6H, or a 2h pencil would be ideal for getting the base done for the drawing, then use a B pencil for our line, 4H for skin or hair, F for shadows in hair, H for shadows on cloths, 3H for light parts of hair, 2h for light parts of cloths.

(B stands for Black and H stands for Highlights)
