Putin's problem is his forces are led from the rear, where the shooting isn't. That, and there's no ability for those getting shot at to deviate or adapt. With Zelensky's troops, since they've been undermanned and not as well equipped from the start, their only option was to fight smarter with what they have and with who they have. Additionally, those troops are given the authority via their military chain(s) of command to wage war as they need to see fit dynamically.
