It makes sense that the quantization can't work if we're late because it can't go back in time and play it _before_ we pressed the button. But I wonder if some contingency options are available. A sort of pocket threshold. If you hit the note right before the grid, then obviously you meant for it to play on that next gridline. But if you're early, beyond the "pocket threshold", then the system could assume that you're late, and then you could configure the desired behavior for late hits. Presumably the most popular choices would be "just play it now and don't quantize, as I'd rather be a little late than on the completely wrong beat" or "don't play that note at all, it'll sound better without it".
