Start from scope revalidation. With a huddle with the limited resources understand first what deliverables is agreed, are the requirements or user stories clearly signed off, then understand how build is progressing, if build is delayed, then understand possible root cause, like limited time, limited knowledge, scope creep. After doing initial assessment project manager will know what team is currently engaged with, then they introduce on the new ask which is business critical. Team resists that we don't have enough skills or time. So for that very important is to set up priority, then show the business case it's value, and importance of doing it, then seeking help ex I seeked tech people help in running data migration when team was suddenly victim of attrition... Cross skill, or making readiness plan to pick up new and ultimately of this is beyond sow, one must take CR route

First identify the project Scope, based on the Agile release planning / Project program plane and understand the team strength, I will work with my stockholders based on possible range and our current understanding of requirements and sources availability, will plan for two releases in release one what are the functionalities we will deliver and release two what are the functionalities we can able to deliver like that we can commit the date by keeping some buffer time.

I believe the first and foremost act from a agile project manager should be to re-prioritize the backlog to deliver highest value items to the stakeholders.

First identify the project scope and understand the team strength, if the project manager got a new project or its ongoing project.

scenario 1

If it's a new project based on requirements we need to identify the team skills by one to one and understand if the skills match the scope on that base we need to prioritise the activities or tasks.

scenario 2

If it is a ongoing project we know very well scope and team strength based on that we can move on.
