In my opinion, it's pretty obvious that only big players survived like Nintendo or Sony; Sega challenged Nintendo, but that was it, they briefly made it big with Sega Genesis. All those "small" players like Atari, Nec, 3DO etc never had a chance to win against the big boys.

Um, the Dreamcast didn't sell that well in Japan because of hardware shortages... Not because people were waiting for the PS2 (When the Dreamcast was released, the PS2 wasn't even announced). What happened was NEC had shortages on some of the parts, so SEGA couldn't keep up with the demand and it led to downfall.
You should do a lot more research before making your own speculations...

Sega is releasing much more than two Sonic games. While not doing as well as they did in the Genesis days, Sega is not dying....

The Master System didn't really get close to the NES in the US not due to marketing but because of Nintendo's monopolistic practices at the time

Nice, you forgot that Saturn was a success in Japan thanks to Genesis-level marketing.

In retrospect, Sega of America should've become its own company against the one in Japan in 1994. Sega of America could've launched the 32X and could've kept it and the Genesis going 'til 1998 or so with Sonic as the head IP, and then released the Dreamcast.

And Japan could've released the Saturn and kept that going until 2000 and then release their own machine, and maybe turned Segata Sanshiro into an actual playable mascot or used NiGHTS? Idk.

Unlike Atari, which peaked in a lawless era where no one knew nothing, and never got back up because of NES, Sega would still be here if they hadn't in-fought so much. That's what's truly sad here.

I was ultimately disappointed with the SEGA Genesis, and when I got a SNES, I never bought a SEGA console again, until the Dreamcast, which I was also very disappointed with. I bought the Dreamcast for a Magic the Gathering game that was released in Japan, but never made it to the US. Kind of hard to play an import game that is mostly text and you can't read Japanese.
