I love these ideas. One idea I had was to have objectives for the players to achieve in between Mass Battle rounds. Like let them do stuff like you suggested to affect points at the start, but then run little missions like, "scout the enemy camp", "sabotage their seige weapons", or "rescue the prisoners they took", after each round to let them have an ongoing effect.

It doesn't work for a speedy Mass Battle like the base rules, but if the players are actually participating in a massive battle I think something like that could make it feel more epic, and potentially give them some good agency.
