For almost every consonant Russian has two sounds: a hard consonant and a soft consonant. But there are three unpaired hard consonants: ж, ш, ц (they have no soft counterparts) and three unpaired soft consonants ч, щ, й (these consonants have no hard counterparts).

According to the 7-letters spelling rule, after the consonants ж, ш, ч, щ the letter и is spelled (never ы).

After the unpaired soft consonants ч, щ the letters а, у are spelled (never я, ю).

I'm still trying to sort out what hard and soft means. I'm not auditory by nature so listening and just getting it is not going so well. Maybe it would help to ask about the consontants that are always hard or always soft. How would each be said INCORRECTLY? If an always soft consontant is mispronounced as hard, would it be with raised volume, long stress, or all of the above or something different?
