Reminds me of the legendary Frank Bourne. Colour sergeant at Rorke's Drift, then eventually was merit-commissioned as an officer. He spent the last 14 years of his career filling a role normally assigned to an officer two ranks higher. When recalled at the beginning of WW1, Bourne received the appropriate rank for his (old) duties.
