You should always crank a diesel engine as you begin to spray with either so the engine is already turning to absorb the high pressure from a diesels compression

All deisels have a sequence to preheat the glow plugs before starting. No glow plugs = zero heat.

It most likely started hard without the glow plugs. But you said not at all .But once you start using starting fluid. The bang it makes in the cylinder can loosen up the compression rings on the piston After that it will never start without the go juice

all it takes is just the smell of it. spray too much, you might get lucky and hydro-lock it. but in most cases it could blow a piston through the oil pan or pop head bolts.
